How to Run the Sales to Customer Success Handoff

A six-step handoff process, the 12 fields every record needs, a worked example and three numbers that show whether it works.

Here is how I run the sales to customer success handoff.

In short: A sales to customer success handoff is the step where every goal, stakeholder and promise from the deal moves into a written record that the CSM reads before first contact and confirms with the customer at kickoff. Measure it with handoff completeness = required fields completed ÷ required fields × 100, plus handoff lag and the share of kickoffs where the customer expected you to know something you did not.

The record becomes the first draft of the customer success plan, and it feeds the customer kickoff call agenda from Part 3.

This is Part 5 of The Customer Onboarding Playbook. Part 4 looked at how to increase product adoption. This part steps back to the moment before onboarding starts, where many adoption problems are quietly created.

What is a sales to customer success handoff?

The handoff moves the account and its context from the account executive (AE) to the CSM, between signature and kickoff. Done badly, the customer meets a new person who asks the questions they already answered.

Most failures fall into three patterns:

  • Lost promises. Something agreed in the sale but never recorded.
  • Vague success criteria. The CSM knows the customer wants "better reporting" but not the number that will justify the renewal.
  • Missing people. The CSM knows the day-to-day champion but has never heard of the sponsor who signed.

How do you measure handoff quality?

Handoff completeness = required fields completed ÷ required fields × 100
Handoff lag (days) = date of first CSM contact − closed-won date
Kickoff gap rate = accounts with a gap found at kickoff ÷ new accounts × 100

required fields = the fields your handoff template makes mandatory (12 below)
gap found = something the customer expected the CSM to know, but it was not in the record

Say a team closes 36 new customers a quarter and uses a template with 12 required fields.

The formulas

Handoff completeness = required fields completed ÷ required fields × 100, so 8.4 ÷ 12 = 70%. Handoff lag = first CSM contact date − closed-won date. Kickoff gap rate = accounts with gaps found at kickoff ÷ new accounts × 100, so 13 ÷ 36 ≈ 36%.

Those 13 gaps are also 13 late starts that show up in time to value and in the onboarding KPIs.

What are the steps of a good handoff?

  1. Bring CS in early on larger deals. The CSM joins one late-stage call.
  2. Complete the record in the CRM. The AE fills the required fields within one business day of closed-won. Make them mandatory, so the deal cannot move to onboarding with blanks.
  3. Hold a 30-minute internal meeting on what is not written: politics, late concerns, anything fragile.
  4. Send a warm introduction that restates the customer's goals in their words.
  5. Confirm at kickoff. The CSM plays back goals, scope and timeline and asks the customer to correct them. The kickoff call agenda builds this in.
  6. Close the loop. Within 14 days the CSM rates the handoff, and sales leaders review the ratings monthly.

Which 12 fields should a handoff record include?

The 12 fields fit into six groups:

GroupRequired fieldsOwner
Business goalsPrimary goal; measurable success criteriaAE
StakeholdersSponsor; champion and adminAE
CommitmentsPromises made; custom termsAE
Technical scopeIntegrations and data; security and SSOSolutions engineer
TimelineExpected go-live; deadline behind itAE
CommercialValue and term; renewal date and expansion potentialAE and deal desk

Carry the goals straight into the customer success plan, so the record becomes its first draft.

Which handoff fields fail most often?

Averages hide which fields fail. Count, for each field, how many handoffs arrived blank or unusable.

Here, success criteria were missing in 16 of 36 handoffs and the stakeholder map in 13, the two fields easiest to skip at quarter end. Give AEs a short prompt ("What number will the sponsor check in six months?") and require at least two named stakeholders with roles.

Track completeness, handoff lag and kickoff gap rate each quarter, and set targets from your baseline. Here, a fair goal is completeness above 90% and lag of two business days or less. If AEs reach 11.2 of 12 fields (93%) and gaps fall to 4 of 36 (about 11%), the process works. The customer success operations guide covers who can own the reporting.

What I've seen in practice

I have been on both sides of this, first in sales and later in account management. As a new account manager I once opened a call with a hotel group by asking about their goals. The reply was polite but cold: they had explained all of it to my colleague a month earlier, including a reporting feature he had told them was coming. None of it was written down anywhere.

That call is why "promises made" is a required field in my template and why I never open a first call with "tell me about your goals." I open with "here is what I understood from the sale, please correct me."

The handoff dashboard sales and CS review together

Each quarter, sales and CS leaders look at one table. Here it is for the 36 handoffs in the example.

MetricTargetThis quarterLast quarterChange
Handoff completeness90%70%66%+4 pts

Kickoff gap rate11%36%42%−6 pts
Extra CSM hours123945−6

Stakeholder map missing41312+1

Kickoff gap rate is the row the customer feels, so I read it first. The two field rows explain most of those gaps, and the stakeholder map got worse, so it gets the prompt first.

What to do this week

Score your last ten handoff records against the 12 fields. Take the two fields missing most often, write a prompt for each, and agree with your sales lead to make them mandatory.

Frequently asked questions

When should the sales to CS handoff happen?

The record should be complete within one business day of closed-won. On larger deals, bring the CSM into one call before signature, so the handoff starts before the contract does.

Who owns the handoff, sales or customer success?

Sales owns the record and its accuracy. Customer success owns reading it, validating it at kickoff and rating it. CS operations owns the template and the reporting.

Should the customer see the handoff record?

Not the internal notes. But the goals, success criteria and timeline should be played back to the customer at kickoff, and the corrected version goes into the shared success plan.

What if the AE has left before the handoff?

Use the CRM history, call notes and the signed order form, then confirm everything with the customer at kickoff. This is exactly why the record should be written at closed-won, not later.
